Most executives would tell you they believe their people are their greatest asset. Far fewer could tell you, with any precision, why their people behave the way they do.
That gap is not a leadership failure. It is a scientific one. The tools most organizations use to understand their workforce were not built on an accurate model of what drives human behavior inside complex systems. They were built on a simpler model: that behavior reflects individual character, and that changing behavior means changing people.
Dustin Snyder spent two decades building the case that this model is wrong, and developing a methodology precise enough to replace it.
His argument begins with a claim that sounds counterintuitive until you examine the evidence: human behavior inside organizations is not primarily a function of who people are. It is a function of the conditions they are operating inside. Those conditions, the structures, incentives, communication patterns, decision-making processes, and relational dynamics of an organization, reliably produce predictable behavioral outputs. Change the conditions, and you change the behavior. Not sometimes. Consistently, at scale, across industries and organization types.
This is not a philosophical position. It is the conclusion that multiple scientific disciplines have been converging on independently for decades, without anyone synthesizing them into something a leader could actually use. Behavioral economists documented that context shapes choice in ways that override individual intention far more reliably than most people assume. Complexity scientists developed tools for understanding how simple interaction rules at the individual level produce emergent patterns at the organizational level. Organizational psychologists mapped the specific relationships between workplace conditions and performance outcomes. What Snyder did was build a methodology that operationalizes these findings inside real organizations.
That methodology is Strategic Workforce Insight Mapping, or SWIM, deployed through his firm Wayforward. SWIM does not assess culture or measure engagement. It maps the specific systemic inputs producing the behavioral outcomes a given organization is experiencing and delivers a diagnostic report precise enough to act on. The goal is not understanding for its own sake. It is giving leadership the information required to design different outcomes.
The practical implications are significant for any executive who has watched the same problems resurface after repeated interventions. If behavior is a system output, then training programs and personnel changes address the wrong variable. The system that produced the behavior remains intact. It will produce the behavior again. The only intervention that changes the outcome reliably is changing the conditions.
Steve Krisko, Chief Operating Officer at FPL Co., described what it took to accept that reality. His initial response to the SWIM findings was resistance. Hearing that the organization perceived his leadership differently than he intended felt like ingratitude. It took weeks to move through that reaction to the realization that if the perception was inaccurate, it was not the workforce’s fault. It was his. Once he made that shift, the findings became a tool rather than a verdict. In his words, accessing this kind of perspective on your workforce is enlightening and empowering, even if it is a bitter pill at first.
